Process documentation is the COO's most powerful tool for managing contract teams â and the most neglected. Good documentation makes contractor rotation seamless; poor documentation makes every departure a knowledge loss event.
What to Document
Engineering Processes
- Development workflow: branching, commit conventions, PR process
- Deployment process: merged PR to production, approvals, checks
- Incident response: who gets notified, in what order, via what channel
- Onboarding checklist: environment setup to first contribution
Architecture Documentation
- Architecture Decision Records (ADRs): significant decisions, alternatives, rationale
- System diagrams: how services connect, data flows, dependencies
- Runbooks: how to operate each system â restart, scale, backup
The Documentation-as-You-Go Rule
The single most effective policy: documentation is part of the definition of done. A feature isn't complete until docs are updated. A system isn't delivered until its runbook is written. Enforce in PR review.
