CEO's Guide to Tech Scaling Strategy for Startups: From MVP to Series B

Every startup CEO faces the same challenge at different scales: how do I get more engineering done with the resources I have? The answer looks different at each stage — and getting the model wrong at any stage is expensive.

Pre-Seed / Seed: Build the Core Only

At pre-seed and seed, you need to validate product-market fit with the smallest possible team. A co-founder/CTO and 2–3 permanent engineers own the core product. Everything else — mobile, DevOps, specialist features — should be contract or not built yet.

The temptation at this stage is to hire too broadly too early. Resist it. Every permanent engineer before product-market fit is a bet you're making before the evidence is in.

Series A: Scale the Execution Layer

Post-Series A, you've validated the model and now need velocity. This is the highest-leverage moment for staff augmentation. You need 2–3x more engineering output to hit your Series B milestones, but you can't hire permanently fast enough — and you shouldn't until you know which areas of the product are permanent investments.

A typical Series A engineering team after augmentation: 6–8 permanent engineers (your core), 6–10 contract engineers (execution layer), 1–2 specialist contractors (ML, DevOps, security as needed).

Series B: Optimise the Mix

By Series B, you understand your product well enough to know which roles are permanently strategic and which are execution. Convert the execution roles that have become permanent strategic roles to permanent hires. Keep the true execution layer on contract.

Series B is also when the cost of over-hiring becomes most visible — companies that over-hired in Series A typically face a painful Series B restructure. Staff augmentation prevents this by keeping your permanent headcount lean and your execution capacity flexible.
